Used Robots vs. New: The 2026 Cost Comparison Every Factory Should Run Before Buying

Used Robots vs. New: The 2026 Cost Comparison Every Factory Should Run Before Buying
Figure 1. A refurbished robot next to the same model still in its shipping box — the visible difference is smaller than the price difference.

The first question most factory owners ask us is short: "Should I buy a new robot or a used one?" It deserves a real answer, not a slogan, so let's put the numbers side by side the way we do when we sit down with a customer in Ho Chi Minh City, Monterrey or Istanbul.

Start with the headline. A mid-size 6-axis robot that lists for USD 60,000–120,000 new can usually be supplied refurbished at roughly 45% of that price. On a USD 80,000 machine, that is a difference of about USD 44,000 — enough to cover the welding positioner, the safety fence and a month of integration work in many countries.

What you actually give up (and it is short list)

Be honest: buying refurbished has trade-offs. You give up the newest controller generation, the latest software options, and the full 24-month OEM warranty. Cosmetic condition is 'factory-fresh' rather than 'brand-new'. For most welding, palletizing, handling and machine-tending cells built in 2026, none of those things changes the outcome on the line.

What you keep

A properly refurbished robot keeps the three properties that actually earn money: repeatability, structural rigidity and proven cycle-time performance. A FANUC M-710iC or ABB IRB 2600 that ran a clean, well-maintained line for six years and was then fully disassembled, reconditioned and re-tested still holds its rated repeatability. That is measurable in the test report, not a matter of trust.

Buying a 6-axis robot in 2026

New

Refurbished (ZOTRADE standard)

Purchase price (example 20 kg arc welding class)

USD 80,000–120,000

≈ 45% of new price

Warranty

24 months OEM

60 days, with full test report

Controller generation

Latest

1–2 generations back, fully tested

Spare parts supply

OEM network

10,000+ parts in stock, multi-brand

Typical payback (2-shift welding cell)

14–18 months

8–12 months

Depreciation risk in first 3 years

High

Low — price already written down

Delivery

8–16 weeks typical

2–6 weeks typical

Now add the part buyers often forget: depreciation. A new robot loses a large share of its value the moment it leaves the dealer's yard, and that loss is real money on your balance sheet. A refurbished robot has already taken that hit. If your market position changes and you need to scale down, reselling a used unit at close to what you paid is realistic.

Why the comparison favors used machines in emerging markets

Factories in Southeast Asia, Latin America, the Middle East and Africa rarely have the luxury of unlimited capital. The difference between USD 45,000 and USD 100,000 decides whether a project gets approved this quarter or next year. More importantly, a lower entry price shortens payback, and a shorter payback is what gets the second and third robot approved.

Make the comparison fair before you sign

A used-vs-new comparison only means something if the used machine's condition is documented. Ask four things: total operating hours, service history, the original alarm log, and a current test report. Any supplier that hesitates on these is asking you to buy on faith.

At ZOTRADE we have delivered 2,200+ refurbished robots to 50+ countries since 2010. Every unit passes our 12-point inspection, comes with its own test report, and carries a 60-day warranty. When you compare us against new equipment, the gap that matters — the one on the invoice — is about 55%. The gap in line performance is usually close to zero.

The comparison most spreadsheets miss: risk

A new robot bundles risk into the price: the OEM's engineering, their warranty, their support network — you are paying for them whether you use them or not. A refurbished robot unbundles it: the machine costs less because you are expected to do a little homework — verify the test report, confirm the history, check the parts supply. The factory that wins is not the one that bought new or used. It is the one that understood what each price was actually paying for.

Run the same two quotes over a five-year horizon and the picture sharpens. Year one favors the new machine on paperwork and comfort. By year three, the refurbished machine's lower capital cost and faster payback have already funded a second cell, while the new machine is still returning its own investment. By year five, the difference in total cost of ownership is usually larger than the original price gap — because the cheaper entry price created cash flow that bought more capacity.

About ZOTRADE

ZOTRADE is a China-based refurbisher and exporter of used industrial robots, serving 1,200+ factories in 50+ countries since 2010. We rebuild robots from FANUC, ABB, KUKA, Yaskawa, OTC, Nachi, Staubli, Epson and other leading brands through a six-step refurbishment process, test every machine on our 12-point standard, back it with a 60-day warranty, and keep 10,000+ spare parts in stock. From welding to palletizing, painting to machine tending, we deliver tested robots at about 45% of the new price — with the documentation, freight and support to make the whole purchase work end to end.

The bottom line

The decision between new and used is really a decision about what your factory needs this year: the comfort of a full OEM package, or the speed and cash-flow of a tested refurbished machine. Both are legitimate. What is no longer legitimate is paying the new price without noticing the used option exists — because the gap in price is 55%, and the gap in line performance, when the machine is properly tested, is usually close to zero. Run the comparison on your own application, verify the condition, and let the numbers decide. That is the whole point of this article, and it is the whole point of how we sell.
